PSD with video and audio resources from older version not working correctly

I created a video file using Photoshop 22.

The PSD file itself states: Adobe Photoshop 22.3 (Windows)

It is a fairly simple file that uses an external video source file (ProRes converted professionally from an 8mm film with no audio) and an MP3 for background music.

 

I just tried to open this file in Photoshop 2025 and the beta which is also installed on this PC.

The file opens without any error message, however:

  • Sometimes the file opens without the video resource at all, other times it opens the video file but when I play it or render the video it shows only the first frame of each section (I cut the video to pieces as I needed to apply different filtering to each section).
  • It opens without the audio file, meaning when I play the video in Photoshop or play the rendered MP4 it's muted.

 

Stuff I did to try and figure it out:

  • Opened the PSD in a hex editor to confirm I didn't move files (I didn't, the relative paths are the same as the files)
  • Converted the same source ProRes to MP4 with Adobe Media Encoder 2025 and it worked fine (i.e. the ProRes is not damaged).
  • Tried both versions of Photoshop that I have on the machine, same problems as described.
  • Installed Photoshop 22.2 through the Adobe app and it opened successfully, meaning that the file is perfectly fine but newer versions of Photoshop are broken or not backward compatible in some way.
  • I saved the file again (different file name) with the 22.2 version that I just installed, and now it opens correctly in the new versions of Photoshop.

 

So bottom line - the file I saved 3 years ago opened fine in 22.2 but not in the current shipping version or the beta. Once I opened and saved the file with 22.2, the newly saved file opens fine in the new versions.

 

This is of course very concerning and took me about 3 hours to try different things until I found this "solution" which I shouldn't have had to look for in the first place.

 

I am attaching the old PSD and newly saved one so you can try and figure out what happened and make sure these incompatibility issues are solved.

Can you try attaching your files to this post again? They don't seem to have successfully been uploaded. If they are too large, we may need to work with a file sharing service. 

 

Based on your description, it doesn't sound like a compatibility issue. It sounds like something didn't save correctly in the old version the first time around. Being able to take a look at the two versions of the file will help us determine what happened and what can be done to prevent it in the future.

This is the file from 3.5 years ago, which didn't open correctly in the new versions:

This is the file I saved a few days ago in 22.2 which then worked in the newest versions:

I've taken a look at the files, but don't see any strange behaviors on my end. But without the source video and audio files, I'm not going to run into the same problems you see.

 

The only thing that stands out for me is the file which doesn't work is about 5mb smaller than the one that does. They seem to be basically the same file, so it suggests something is missing. That is, the root of the issue may be an incomplete save in the old version which prevents the newer version from reading it completely. I'm not sure why the old version would be able to continue reading it though. I would suspect that it may have something to do with whether or not Maximize Compatibility was enabled. Not having it on shouldn't cause this kind of behavior, but it could help explain the size difference and the different behaviors between versions.

An interesting theory. I created 2 extra files for you just in case it would help solve this mystery:

 

Max Compatibility is off:

Govrin_F9022_R8_1-1-01 My Render Saved in Ps22.2 on 2025-01-11 max compatibility off.psd

The "on" is 5MB bigger than the "off", both are conspicuously different sizes from both the 2021 file and the 12/20/24 file.

 

I am utterly confused now.

The 2021 version of Photoshop opens and plays all 4 files (2021, 12/2024 and both from today) correctly.

Photoshop 2025 and the beta open the 2021 file without loading any video, and the other 3 files open with the video but when I try to play the video it just shows the starting frame of every video clip.

 

Very strange and concerning. I'm willing to give you privately the video file itself so you can try yourself.

 

As someone who works at a large software company myself I know how some of these elusive bugs work and how difficult it is sometimes figuring them out, and at the same time something like that can lead to a fix that has much broader impact than my file.

The reason Maximize Compatibility files are larger is because Photoshop saves a flattend JPG version of the file into your file. This is used as a sort of thumbnail for any uses of the file which might not be compatible, such as using the file in other applications, older versions of Photoshop (that don't support the features that might be used to create the file), or other potential situations. 

 

Looking at what is present in the new files verses the old files, the thumbnails of the layers are different as are the starting frames. This can lead to different compression settings for these graphics and thus a change in the size of the file overall. 

 

But aside from these types of minor differences, all four files look and act the same on my end. Aquiring the video file may be the only way to find more info. You can share it with me directly at bnemecek AT adobe DOT com

Thank you for the video file. On my end all 4 of your PSD files work just fine once I relink. 

 

The bahaviors you describe just sound like what happens when a linked object has lost its connection to the source file. Since I'm forced to link to the file each time I open it, since I don't have the same folder structure built out on my end, it may be getting passed the issue. It could be that when the file was saved originally that something happened and the embedded folder path was corrupted in some way and when you open it, it thinks the link is OK so there is no error, but it isn't reading from the folder correctly and thus is not able to provide the rest of the video frames or audio on playback. 

 

One thing to try is to force a relink to the source file. With the video layer selected, go to Layer > Video Layers > Replace Footage... Then just selected the same file. If you end up in a location other than where the file is stored, then that would verfy it is looking in the wrong location and you should be able to choose the correct location and update the file.

Do I need to do this for every piece of the video? Note all video layers are actually the same video file, just a different piece.

It would be far better if Photoshop noted it can't find the video and ask for it rather than load the file silently. Furthermore, if it recognized multiple video layers are pieces of the same file (the path is the same) and ask once.

 

Regardless, when I pick one of the video layers and go to Layer > Video Layers > Replace Footage, then pick the file (the same file I sent you) I get the following error. I am attaching the entire Photoshop window so you can see I have a video layer selected in addition to the error message in the middle.

Because it is just the one video file, you only have to do it once and it will apply to all layers. 

 

Interesting that you are getting this error when trying to reconnect. I was seeing this same error when attempting to work with your PSDs and video file on Windows, but I don't see this error when working on Mac. MOV is a Mac native format, so the OS has more support for these files. I was guessing there might be a codec used in the file which is not installed on Win by default and results in issues when the file is demuxed for editing. Since you've worked with this file in the past, I was guessing you had the necessary components installed.

 

But knowing that you are seeing the same error on your end made me dig deeper. Checking older versions of Photoshop I don't see the same error. It seems like there might have been a recent change in Photoshop that is not allowing it to work with your file. I'll investigate further and let you know.
