how do I ungroup text and move each letter around?

Type each letter on a separate layer.

Use Ctrl/Cmd+J to copy each letter layer 2 more times.

Hi

If you have Adobe Illustrator, you can use the Touch Type tool to rotate and move the letters. The text is still one word and can be edited and formatted afterwards.
