Trying to Create a Gradient Fade

I'm hoping someone can set me straight.

Working in Photoshop CC 2023 and I'm finding using the Gradient tool to produce a fade in the bottom quarter or less of three photos--which I haven't had to do in a few years--doesn't seem to respond the way I remember from previous version of Photoshop. I'm using the instrux at https://shotkit.com/transparent-gradient-photoshop/ and when I get to Step 4, Create a Transparent Gradient, with the Gradient tool selected I pull a straight line from the starting point I want in the photo down to wear I want the fade to complete. But nothing happens. Can anyone tell me what I'm doing wrong. (I've started by adding a new layer and adding a layer mask before trying to create the transparent gradient.

Anybody see my error?

Do you have the gradient set to Foreground to Background colour, or Foreground to Transparent?

Are you running the gradient across the image, or layer mask?

I should have added more detail.  Foreground to Transparent is useful because you can keep adding to the gradient without affecting the exisiting gradient.  Foreground to background creates a new gradient each time.

You can only do the multiple gradients below with foreground to transparent.

Another trick that can be useful is unlink the layer mask.  you can then move the mask relative to the image.
