Swap set trouble, please help

I am attempting to use a swap set for differnt arms. I have leader/follower enabled and the handles all labled the same. For some reason the first pose keeps sticking around with the poses happening behind the initial pose. I'm not sure what to do

It sounds like your hierarchy needs adjustment. A swap set requires all of the possible parts layers to be at the same level with no parts in the root. It's a little difficult to explain, which is why a screen grab of the puppet's rigging would be helpful.
