Issues upgrading catalog

I have 225K images on a version of LRC catalog that's dated August 2021, catalog version 10.2 or 10.3. When I try to upgrade it to the latest version 12.3, it whizzes and whirrs normally for awhile and then does not give me any previews (they're all gray). In the folder pane, the folders are all inhabited by question marks, like it needs to be synchronized and no images show under the folders. In the catalog pane, it shows all of the images are there, Photographs 225,421 but shows zero on the synchronized line. I have upgraded the catalog twice from 10.3 to 12.3 and get the same result. Windows 11 in '23, Windows 10 in '21. Short of an iterative synchronization of each folder, is there another solution?

Synchronize folders is not the solution!!! This is so important that I am going to say this in CAPITAL LETTERS with more exclamation points.

SYNCHRONIZE FOLDERS IS NOT THE SOLUTION!!!!!!!!!!!!

Question marks on the folders: you can fix this via the instructions here. You should be able to fix an entire "tree" of folders — see Figure 4 and associated text.

You don't have to shout. Synchronize Folder is not even an option if Lightroom shows the folder as missing. 🙂
